What to Look for in an AI Automation Agency: The Alberta Business Checklist
The AI automation agency market in Calgary and Alberta has exploded in the last two years. Many of them are not what they appear to be. This checklist will help you tell the difference between an agency that will genuinely transform your business and one that will sell you a subscription to someone else's software and call it automation.
The Problem with the AI Agency Market
Calling yourself an "AI automation agency" requires no certification, no proven track record, and no actual AI expertise. What it often requires is a white-label reseller agreement with an existing SaaS platform and a willingness to charge setup fees for configuring someone else's product.
This isn't necessarily fraudulent — there's genuine value in helping a business configure and use existing platforms correctly. But it's a very different service from engineering proprietary AI systems, and it should be priced and evaluated differently. The challenge is that from the outside, both types of agencies often look and sound identical.
The following checklist will help you distinguish between the two — and make sure whichever agency you engage is actually capable of delivering what your Alberta business needs.
The Alberta AI Agency Checklist
Ownership & Build Model
☐ Do they build custom systems, or configure existing platforms?
Ask directly. A custom build means they write code and engineer systems for you. A platform agency configures a SaaS tool you could access yourself. Both can be useful, but know which you're getting.
☐ Who owns the system when the engagement ends?
If they're building something custom, you should own it. If they're configuring a platform, understand the lock-in: what happens if you stop paying them? What happens if the platform is discontinued?
☐ Can they provide a technical architecture document?
A legitimate custom AI agency can explain exactly how the system works — what it's built on, how data flows, how it makes decisions. If they can't, ask why.
Expertise & Track Record
☐ Do they have case studies with real Alberta businesses?
Generic case studies with unnamed companies are a yellow flag. Ask for specific examples from Alberta businesses similar to yours, with measurable outcomes.
☐ What is their team's actual technical background?
Who's doing the building? A team of ex-SaaS salespeople and freelancers is a different thing from a team with AI engineering experience. Ask to understand who builds the work.
☐ Can they reference existing clients you can speak to?
Any established agency should be willing to provide references. Two or three Alberta business owners who've worked with them and will speak candidly is a better signal than any testimonial page.
Strategy & Process
☐ Do they start with your business model or their product?
Good agencies ask a lot of questions before proposing solutions. If they've proposed a specific product in your first conversation without deeply understanding your business, that's a signal they're fitting your needs to their inventory.
☐ What does their discovery process look like?
A thorough process maps your workflow, identifies automation opportunities by ROI, and designs the system architecture before a dollar is spent. If there's no discovery process, the system they build won't fit how you operate.
☐ How do they measure success?
Vague promises about "efficiency" and "growth" are not enough. A serious agency defines specific, measurable outcomes upfront: conversion rate improvements, cost per lead targets, hours of staff time saved. If they won't commit to metrics, push back.
Commercial Terms
☐ Are there ongoing platform fees beyond agency fees?
Ask for total cost of ownership: agency fees plus any underlying platform or subscription costs, now and as you scale. Some agency engagements have attractive upfront costs but hide compounding platform fees that escalate as your business grows.
☐ What does the contract look like after the initial build?
Is there a retainer? Is it optional? What are you paying for in ongoing engagements — maintenance, optimization, or just account management overhead? Understand exactly what you're paying for at each phase.
☐ What does the off-ramp look like?
If you want to take the system in-house or switch agencies after 12 months, how easy is that? You should be able to exit cleanly with full ownership of everything built, fully documented.
